After having identified a short list of areas of intervention, we will together prioritize them as for the business point of view, we will then move on with setting/planning interviews with Functional Managers, Process Owners, or Technical Figures so to analize the process, the organization and the systems as-is configuration, identifying in more detail the critical points and defining the action plan to remove the root cause of the problem. This is a one to one interview package, so to maximize the acquisition of vertical know how of process data. The package is intended to be repeated for each manager or operation or field tecnician required, each time needed to deepen the investigation until things are clear enough and the analysis solid. During the interviews files excels or mapping tools will be used to help the discussion and provide some drafts of documents to share and consolidate the informations. A final deliverable with the process map and analysis will be generated and agreed by all parties involved & listened, shared within the organization key people.

After management and operations interviews are concluded, we will define and consolidate a final as-is deliverable that describes the current state of processes, organization and tools, identifying pain points and the root cause analysis. Deliverables will be then shared with and presented to key people involved for final approval.

Based on process pain points identification, we will define a to-be model, do a gap analysis to elaborate a corrective action plan, then prioritize actions based on urgency criteria or risks and impacts of identified pain points on the current process performance, defining also tasks and owners. This activity will require the participation of key project stakeholders, SMEs, singularly or in team created ad hoc for the definition or approval of the to-be model and action plan.

The Action Plan required to eliminate or correct Process Pain Points and bridge the gap between the as-is and the to-be model, will be implementated through a detailed plan of the overall activities in terms of time, effort, costs, and through the daily, weekly, monthly supervision of all parties involved in the tasks execution. The scope of this activity is to project manage adequately the overall plan execution, with the scope of reaching the desired outcome with fluidity, managing change, risks and resources and optimizing time and costs.
